adidas Integrated VM Rollout
Driving Commercial Growth Through Integrated Retail Strategy
Retail Strategy | Commercial Performance | Brand Experience | Field Leadership | Go-to-Market Execution
The Business Challenge
adidas sought to strengthen product sell-in and sell-through across eight key retail accounts representing more than 3,000 stores. The objective was to develop integrated retail strategies that improved product presentation, supported commercial performance, and created a consistent brand experience across a diverse network of retail partners.
The scope extended beyond visual merchandising to include assortment planning, in-store training, retail execution, and the development of repeatable programs that could support quarterly business objectives and future product launches.
The Strategy
I led a multidisciplinary team responsible for translating adidas' commercial priorities into coordinated retail programs designed to support product performance across key accounts.
Building an Integrated Retail Business Plan
I developed a quarterly business planning framework that aligned merchandising initiatives with sell-in and sell-through objectives. Each plan brought together the activities, resources, and execution requirements needed to support product launches and strengthen retail performance across participating accounts.
Leading and Developing High-Performing Teams
I managed and trained a multidisciplinary team of direct reports, including merchandising analysts, store planners, technical representatives, trainers, and field visual merchandisers. By aligning responsibilities and execution priorities, I established a coordinated approach to delivering programs across a large and complex retail network.
Connecting Brand Presentation with Commercial Execution
The quarterly programs integrated window and interior displays, point-of-purchase materials, shop-in-shop presentations, in-store training, and merchandising standards. This approach connected the consumer-facing brand experience with the practical requirements of retail execution and product selling.
Establishing Repeatable Go-to-Market Programs
The business planning framework provided a structured approach for coordinating retail initiatives across accounts and quarters. Its continued use helped establish integrated merchandising programs as part of the go-to-market strategy for future product launches.

The integrated retail strategy delivered measurable commercial results and established a repeatable model for supporting product launches.
